CRAFTS is non-linear by design.  It isn’t a process and it isn’t a sequence. Leaders move between lenses depending on what the moment requires.

Skilled leaders use the lenses to make sense of uncertainty and turn it into coherent action.

This lens is about connection. When uncertainty rises, leaders align people around purpose, build trust, and mobilise effort. Connection creates unity, and unity generates momentum.

This lens is about regulation. Leaders manage themselves first – their presence, composure, and emotional tone – so tensions remain productive, judgment holds under pressure, and the system stays stable enough for people to perform.

This lens is about action. Leaders seize the initiative, decide with imperfect information, and learn quickly in motion. They don’t wait for certainty – they generate it by acting, adapting, and using feedback as fuel to sustain tempo.

This lens is about framing. Leaders clarify what is happening, anchor behaviour in shared identity, and reframe challenges to restore agency and choice.  With clarity of mindset and shared meaning, people move with confidence and better decisions follow.

Strategic - Think clearly

This lens is about direction. Leaders orient themselves in reality, judge what truly matters, and make clear choices about where to focus effort and resources. By articulating intent and boundaries, they give people freedom to act – within a clear framework.

Systemic - Sustain performance

This lens is about sustainment. Leaders prepare the system, absorb shocks, and manage recovery and renewal so performance can be sustained over time – not just in moments of crisis.
